Sales Focus: Sell the Brand, Not the Ad

Car ads tend to blend together. That's because the creative is driven by the owners of car dealerships, who insist that the product's virtues be featured in the ads. As a result, car brands tend to adopt the qualities of their products. Ford's "Built Ford Tough," BMW's "Ultimate Driving Machine," and Volkswagen's "Think Small" effort are all examples of this.

But in 1989, there was a dramatic departure from this approach. That year Hal Riney & Partners put the Saturn brand behind the wheel of its campaign. The product would become an extension of the brand's core values, not the other way around.

The campaign literally invited consumers to care more about the folks making the car than the car itself. And they did. Saturn owners caravanned three separate times, the first time in 1994, to gatherings dubbed "Homecomings," hosted on the grounds of Saturn's Spring Hill, Tenn., assembly plant, to bond with the men and women who built their cars.

What does this have to do with selling ads online?

Online publishers have been coerced into selling the virtues of their ad products over and above the value of their content brands, and like many auto ads, they are all starting to blend together. If you asked a buyer the difference between Yahoo! Finance and CBSMarketwatch.com, the answer will most likely reflect the differences in ad-serving capabilities rather than the editorial and design differences that distinguish one brand's reader from the other.

It doesn't help that trade publications like MediaPost's OnlineMediaDaily constantly cover developments in behavioral targeting, rich media, video ads, RSS feeds, podcasting, and a host of new ad-serving technologies. All the attention causes the content brands that deliver these products to slip into the background, like an instrumental version of a pop song, while the companies that produce these enhancements grab headlines and a portion of the media budget, as opposed to a production budget.

I'm not suggesting you stop investing in technologies that meet buying demand. I am suggesting that you make a focused investment in sales communication that places your brand back in the spotlight and your ad products in a supporting role. Here are two simple steps to help you increase the value of your content brand:

REPLACE "USERS" WITH "READERS." Stop calling your audience "users." It has a negative connotation: The audience is using your site, you are using the audience. It all sounds transparent and cheap. The term "reader" implies a deeper commitment to the branded content with which they choose to engage.

OWN THE READER. Selling the value of a content brand starts with understanding the value delivered to readers in exchange for their attention. That means you must become one. Many salespeople mistake glancing for reading and thus miss out on high-grade sales fuel. You have to read everything produced in some scale consistently to identify how this content relationship matters to the clients that matter to you.

At IGN, where I used to work, we took this one step further by meeting with our readers. We hosted a group of them at our offices and peppered them with questions in the hopes of better understanding their commitment to our brand so we could then translate that in our sales communication. It was after this impromptu focus group that we started to truly care about the readers we represented -- so much so that we stopped selling pop-up advertising, because our readers begged us to.

Warren Greshes, a motivational speaker, says that clients don't hear your words, they hear your commitment. Once you become more intimate with your readers, your sales dialogue will reflect their commitment to your content brand.
If you can increase your content brand's value, the price for your real estate will go up. If your brand shows signs of erosion and all the houses start to blend together, it becomes a buyers' market.

NEW YORK, April 12, 2006 – The New York Times announced today that beginning on June 4, it will update the layout and content of its Sunday sections for Connecticut, Long Island, New Jersey and Westchester by uniting them with a central cover story of shared interest to suburban readers, while keeping the focus on localized news specific to each community.

Hey Publishers, Who's Your Target?

Randall Rothenberg's book, "Where the Suckers Moon" invites you to ride along with the marketing executives of Subaru during their high-profile agency review back in the early 90ss (ultimately won and subsequently lost by Weiden & Kennedy). One of the book's revelations is that car advertising does not actually target consumers. The primary target audience is car dealers. Makes sense, as they are the ones who actually purchase the cars from the manufacturer, and then resell them to consumers.

Publishers can rip a page out of this approach when they determine their own target audience. Let me explain. The goal of any publishing company should not be to sell advertising, but rather, to make it easier for their sales staff to sell advertising. In essence, the sales staff acts as the "car dealer." Sales people are not required to purchase ad space to resell, but they are required to accept a quota for doing so which is almost the same thing.

Therefore, instead of targeting advertisers with their efforts, publishing sales management should treat their own salespeople like clients. This is a difficult paradigm shift for most sales managers because many are guilty of making it more difficult for their sales team to sell. They join in on too many sales calls without enough preparation to make a positive impact and their job function prevents them from following up well with the clients they do meet. Additionally, sales managers often take their teams attention away from advertisers by requiring cumbersome call reports and holding too many internal meetings.

If selling media were like boxing, which is not that much of a stretch, sales managers should assume the role of a promoter ensuring their fighter is well prepared to win a fight worth fighting. Instead, many sales managers mistakenly step inside the ring along side, or worse in front of their own sales people and this creates confusion that often gets them both knocked out.

Once publishing sales managers see their own sales staff as clients, rather than channels to clients, they can do a better job of helping them help themselves. Here are some baby steps in that direction:


1. Media Kits

Are they developed with the needs of the sales team in mind, or do these kits try to meet the needs of advertisers? Most are guilty of the latter, but look what happens when publishers create a media kit for their "new client." The perfect media kit in the eyes of sales people would be a collection of interchangeable parts. Their should be a "one sheeter" designed to grab the attention of any advertiser within any category. A salesperson handling technology and finance accounts needs something different from their media kit than the seller handling packaged goods. For that matter, some sellers lead with numbers, others lead with edit. Both should have access to versions of the media kit that complement their strengths.

This may sound like a lot of customization, but what advertiser doesn't want to feel special? Creating a truly dynamic media kit will allow your sales people to make all of their clients feel like the only one in the room.

2. Sales Support

Demanding to attend sales calls is not exactly perceived as "support." However, setting up an editor's round table or a night out to the ballpark for your sales people to plug clients into is. Sales managers could provide greater support by creating "sales events" for "their clients" to take advantage of.

As for attending sales calls, here is an approach to consider. A sales manager should first make the acquaintance of a client informally (at a lunch or another entertainment event) prior to inserting themselves into a sales call. This will give the sales manager an opportunity to make a greater impact on the call.

3. Internal Reporting

Abandon call reports. Just track the sheer number of sales calls instead so you quantitatively chart activity levels. By doing so, you can learn when sales call volume decreases and create events to help stimulate activity during those times. The time salespeople spend writing call reports should be time spent writing letters to advertisers. Forecasting revenue is another important exercise often misplaced on the shoulders of salespeople. Sales managers should own this exercise with just verbal input from "their clients." Finally, nothing keeps a salesperson up at night more than an overdue expense report. Publishing sales management should find a way to alleviate this burden, even if it means hiring an administrator whose only function is to handle this task for the entire staff.
To meet the needs of their advertisers, publishers first have to meet the needs of their own sales staff. Some publishers pay this mantra lip service, while others live by it. Which category does your company fall in to?

Paris, 5 April 2006 -- Ever hear of Bluffton, South Carolina? If you are a newspaper professional, you should know about this small US community of 15,000 people, where a new model for newspapers and newspaper web sites is succeeding.

Moore will report to Bonnie Bachar, RDA's President of U.S. Magazines in its RD North America segment. Bachar said the Allrecipes.com acquisition supports RDA's new strategy of deepening customer relationships built around affinities like food, and reaching new and existing customers through multiple channels.

For RDA, Allrecipes.com represents the company's first major Internet acquisition and continues an overall strategy of building direct marketing and advertising programs across multiple media platforms. The site will act as a portal for RDA's existing food websites, which support its magazine properties like Taste of Home and Light & Tasty. The Allrecipes.com advertising sales force will sell RDA digital advertising related to food, and RDA's cookbooks and magazines will be sold on the Allrecipes.com website.

RDA's other food-related activities include Every Day with Rachael Ray, Taste of Home's cooking schools, an online Taste of Home recipe finder, and Taste of Home Entertaining, a new national party plan business that is being launched coast to coast in the United States this spring. In addition to its five food magazines, the company markets at retail dozens of magazine specials on food, diet, cooking and wellness. It also sells millions of cookbooks every year and created an international best-selling proprietary diet book and website, ChangeOne. Reader's Digest magazine is a major vehicle for food advertising, and the company expects to accelerate its online advertising growth in that category.
